A useful scorecard tells the team where to look and what to do next.
KPI systems convert strategy into visible operating signals. The goal is not more data; it is a limited set of measures with definitions, owners, targets, cadence, and response rules.
Why dashboards fail even when the numbers are correct.
Too many measures
When everything is important, the scorecard cannot direct attention.
Definitions change
Teams compare numbers that were calculated differently or pulled from different periods.
No response rule
Red metrics are discussed but do not trigger ownership, analysis, or action.
A governed KPI system defines the business question, metric formula, source, owner, target, review cadence, and action threshold. Measures should expose the operating condition early enough to change the outcome.
The KPI design standard
- Start with the decision the metric must support.
- Choose one outcome measure and the leading behaviors that influence it.
- Write the exact calculation and source.
- Assign one accountable owner.
- Set green, watch, and action thresholds.
- Review at the cadence where intervention is still possible.
Scorecard audit
- Remove vanity metrics.
- Separate activity, conversion, capacity, quality, and financial measures.
- Confirm data can be produced consistently.
- Document the baseline and target.
- Identify the meeting where each metric is reviewed.
- Assign the corrective-action owner.
- Track trend, not only the latest value.
- Retire metrics that no longer support decisions.
Six metric families most owner-led businesses need.
Use the Compass Assessment when KPI gaps reflect unclear strategy or ownership.
A missing dashboard may be a measurement problem, but it may also signal unclear priorities, undefined roles, unreliable processes, or insufficient financial visibility. Diagnose the discipline before adding reports.
